The four kinds of companies that help contractors implement AI — platform vendors, point solutions, consultants, and operator-builders — with what each is good for, what each costs, and how to pick.
A contractor deciding to "do something with AI" discovers the real question fast: not whether to use AI, but who to let in the door. The people offering help sort into four kinds, and picking the wrong kind wastes a year and a budget.
Here's the map. We're the fourth kind, and this page says so where it matters — but the other three are real options, and for some contractors the right ones.
1. Platform vendors — AI inside software you already run
If your company lives in Procore, Autodesk, or Sage, the lowest-friction AI you'll ever adopt is the AI those platforms bolt onto what you already pay for. Procore has been shipping AI features across project management — search, document handling, benchmarking against its dataset.
Good for: general contractors already standardized on the platform; zero new procurement. The limit: the AI is general-purpose by design. It knows "construction" the way the platform does — broadly, not the way your trade does. A platform's AI will not read a steel framing plan the way an estimator does or screen a mill cert against an ASTM window.
2. Point-solution vendors — one job, automated well
The most crowded category: companies that automate exactly one expensive task. Togal.AI does takeoff. ALICE Technologies does construction scheduling optimization. Good for: a known bottleneck with high volume — bids you can't get out fast enough, certs piling up at receiving. The limit: each tool is an island. Five point solutions means five subscriptions, five logins, and nobody connecting them.
3. AI consultants and integrators
A growing field of consultancies will assess your operations, recommend tools, and wire them together. The honest version of this work is valuable — someone has to own the integration when the problem crosses estimating, accounting, and the field.
Good for: mid-size and larger contractors with multi-system problems and the budget to fund discovery. The limit: most AI consultants have run software projects, not construction companies. They can integrate systems; they cannot tell you which shop-floor step should never be automated, because they've never stood in one. Interview them the way you'd interview a PM: ask what work they've run, not advised.
4. Operator-builders — contractors who built it for themselves first
The rarest kind: a construction company that built AI into its own operations, proved it on its own jobs, and then made it available to the industry. This is what StructuPath is. Good for: trade contractors who want tools that already survived contact with real work, and a counterpart who speaks the trade before speaking the tech. The limit: operator-builders are trade-specific by nature. Ours is steel. A steel-native tool is exactly wrong for a mechanical contractor, and anyone claiming to be trade-native in every trade is trade-native in none.
How to actually start
Skip the transformation initiative. The sequence that works:
- Pick one narrow, high-volume task — takeoff, cert screening, RFI drafting. Not "our operations."
- Run a tool against it for a month, in parallel with your current process. Free options first: our steel reference tools cost nothing, and an AI assistant connected to real trade tools over MCP costs an AI subscription you may already have.
- Measure hours, not vibes. If the month didn't save measurable time, stop — the tool or the task was wrong, and you've spent almost nothing learning that.
- Only then widen — a second task, a paid tool on live bids, and a consultant only when the remaining problems genuinely cross systems.
The pattern across every category that works: the AI does the reading and drafting, a published table or system of record does the math, and a person confirms before anything carries engineering or dollar consequences. Whoever you hire, make sure they can point to where the human sits in their loop. If they can't, keep looking.
